Client follow-up system with AI

Follow-ups don't fall through for lack of reminders — they fall through for lack of a system. We design and implement one, with AI connected to the tools your team already uses (email, CRM, WhatsApp) — clear rules, named ownership, and a review rhythm the team can keep.

Who this is for

B2B

Founders and commercial leads with client conversations scattered across email, CRM, WhatsApp, and forms.

Heads of Sales with small teams where follow-ups rely on individual memory instead of a shared view.

Heads of Ops with a CRM that stores the data but not the logic of what is pending and who owns it.

Founders of B2B and services companies who review the pipeline and find conversations closed without an explicit decision.

Agencies and consultancies with clients across different channels who need a shared operating standard for follow-up.

Common pain points

What breaks when follow-up depends on memory, not on a system

Open conversations come in through email, CRM, WhatsApp, forms, and other channels, with no single view of what is pending.

It is not written what counts as an outstanding follow-up or when it is considered resolved, so each person decides on their own and the criteria do not match.

Ownership of each conversation is not assigned by client type or channel, so when responsibility is unclear, follow-up stays open without review.

Review depends on individual discipline instead of a shared routine, so in busy weeks, follow-ups go unreviewed.

The CRM has the data but not the logic of follow-up, so the information exists and the team still loses opportunities because nobody knows what to move and when.

Automated reminders do not solve the problem because they fire without commercial criteria, and the team ends up ignoring them.

A follow-up system the team can run, not another tool

A client follow-up system with AI defines what counts as an open conversation, who owns it, on what cadence it is reviewed, and what AI does in that routine. AI detects, summarises, and drafts; decisions about each client stay with a person. The system lives inside the tools your team already uses — not a new CRM or follow-up app — and we hand it over with a runbook the team operates and edits.

How we work

  1. 1

We write the rules with the people who run follow-up: what counts as open, who is responsible, and when it is considered resolved.

  2. 2

We connect AI to the tools you already use — email, CRM, WhatsApp, forms — with your team's permissions, to detect what is open and update statuses with traceability.

  3. 3

We set up a review routine the team can keep, and hand over the system with a runbook so it lives without us.

What we build

What this work includes

Area 1

A map of channels and the real leak points in follow-up

We map where each client conversation comes in — email, CRM, WhatsApp, forms, calls — where it gets logged, who handles it today, and where traceability is lost. The result is an honest view of the team's real follow-up, not the version that shows up in the demos.

Deliverable

A per-channel map with current owners, concrete leak points, and a prioritised list of what to fix first.

Area 2

An operational definition of what counts as an outstanding follow-up

We write what counts as an outstanding follow-up for your team, what types exist (operational, commercial, post-sale), when it is considered resolved, and what requires escalation. The definition is agreed with the people who will apply it, not imposed from outside, so the criteria are the same for everyone.

Deliverable

A written definition, kept inside the CRM and the tool the team uses daily, with examples of the edge cases that confuse the most.

Area 3

Ownership and cadence rules by conversation type

We assign named owners by follow-up type, channel, and client segment, and agree with the team on the review cadence that fits your volume and client mix. Ownership is explicit and named: one person per type, not a team.

Deliverable

An ownership and cadence matrix by follow-up type, with a shared review agenda the team can keep without panic or gaps.

Area 4

A shared review routine that replaces individual discipline

We set up the routine for how the team reviews what is open: when it is looked at, in what format, what is decided in that review, and what is documented. The routine replaces individual discipline — the system does not depend on each person remembering, but on a shared review with a named owner.

Deliverable

A review routine with a defined script, named owner, and review format, ready for the team to run from the first cycle.

Area 5

AI connected to the stack for detection, drafting, and sending within written rules

We connect AI to your tools — email, CRM, WhatsApp, forms, sheets — with the team's technical permissions. It detects conversations without a response and overdue follow-ups, drafts summaries and replies, and updates statuses with traceability. It sends only the bounded messages the team has authorised, and in sensitive conversations a person reviews before sending.

Deliverable

An AI capability map with the limits written down: what is sent under rules, what requires human review, and what is not automated.

Area 6

Handover with a runbook the team operates and edits

We hand the system over as a runbook the team operates and edits: the rules, the owners, the cadence, the ownership model, and the AI-vs-person criteria. The goal is for the system to live without us — the team can keep it, adjust it when the context changes, and transfer it to someone new without rebuilding it.

Deliverable

A runbook ready for the team, with a periodic review agenda and the criteria for when to adjust the system.

Outstanding follow-ups appear in a shared view, because detection is done by the AI connected to the stack the team already uses.

The review routine has a script, a named owner, and a written cadence, so the team enters every review with the same format and the same criteria.

Ownership of each conversation is assigned by type and channel to a named person.

AI does the part that does not require commercial judgment — detection, summaries, drafts, status updates — and the decision about the client stays with a person.

The system lives inside the tools the team already uses, so adoption does not depend on learning or maintaining another platform.

The rules, ownership, and AI criteria live in a runbook the team operates and edits — not in the consultant's head.

How we approach this

Why follow-up needs rules before more software

In client follow-up, adding another tool to a process without rules usually multiplies the places where conversations get lost. The criterion here is to define first what counts as a follow-up, who reviews it, and when it is considered resolved; then we connect AI to detect what is outstanding, prepare summaries, and keep the routine running.

Answers before we start

Is this a new CRM, or are you going to migrate us to another tool?

No. This is neither a CRM nor a migration. We set up the follow-up system inside the tools you already use — HubSpot, Pipedrive, Salesforce, sheets, or whatever you have — and connect AI on top with the permissions you have. If the diagnostic shows you actually need to switch CRMs, we will tell you without selling you a platform and point you to the right partner.

Does AI write and send messages to our clients without us seeing them?

Not by default. AI sends only bounded messages the team explicitly authorises — operational confirmations, standard reminders — and only where it makes sense for the type of relationship. For sensitive commercial conversations, AI drafts and a person reviews before sending. The line between what goes out automatically and what requires review is written into the system with you, not decided by default.

Do you promise to increase conversions or close rate with this work?

No. Promising a number before seeing your operation is not honest. What we do promise is a system the team can keep, a shared view of follow-up, written ownership, and AI with clear limits. If the system works, the conversations that were getting lost stop getting lost — and that tends to show — but the specific number depends on your volume, your team, and your process, not on a commitment from us.

What if the real problem is not follow-up, but the CRM or the sales process?

If the diagnostic shows the problem is the quality of CRM data, we point you to a CRM data hygiene engagement first. If it is lead qualification or routing, the same. We do not sell a follow-up system as the answer to a different problem. That is why this page sits next to CRM data hygiene and lead qualification and routing — not in place of them.

Do we need to buy new tools for this to work?

By default, no. We work on the stack you already have — email, CRM, WhatsApp, forms, sheets — and connect AI with the technical permissions that already exist. If a specific tool would save the team real work, we will tell you without a referral fee. What we deliver is the rules, ownership, cadence, and AI criteria — not the purchase of another platform.

What does this work NOT include?

It does not include CRM migration or implementation, tool selection or purchase, volume sales automation, demand generation, or paid media. It also does not include outsourced SDR work, AI agents that manage commercial relationships with your clients, or legal or compliance review of data handling. If what you need is one of those, we will tell you and point you to the right partner.

Ready to stop losing follow-ups for lack of system?

Book a 30-minute call to define the follow-up system your team needs. We will talk about how conversations come in today, where they are getting lost, what types of follow-up you have, and what the team can realistically keep. If the real problem is something else — CRM, process, volume — we will tell you and point you to the right partner.
